Calefa builds its Strategy 2030 with AI agents

 

Calefa, a Finnish provider of industrial heat pumps and energy solutions, is renewing its Strategy 2030 with a leadership team that works side by side with AI agents. Codento configured Calefa’s own Claude Cowork environment with Microsoft 365 connectors, custom Skills and artifacts. The agents read Calefa’s own material where it already lives, and the leadership team makes the decisions in the room.

 

A board deadline measured in weeks, not months

Calefa’s board gave the company a mandate to pilot an AI-assisted strategy process for Strategy 2030, and it wanted a first result within three weeks. There was no room for a traditional strategy round, where material is prepared for weeks, options are chosen in discussion and competitor reactions are rarely modelled at all.

Calefa also set a clear condition from the start: board minutes, financials and customer material had to stay within the company’s own environment.

Strategy agents inside Calefa’s own Claude Cowork

Codento chose not to build a separate platform. The process runs inside Calefa’s existing Claude Cowork environment, configured by Codento for strategy work.

Microsoft 365 connectors bring the material to the agents. Calefa’s documents already lived in SharePoint, OneDrive, Outlook and Teams. With the connectors Calefa approved, Claude reads strategy documents, financial workbooks, order-book breakdowns and market analyses where they sit, without exporting or copying them.

Skills turn Codento’s method into repeatable agent behaviour. Codento packaged its AI-assisted strategy process as Claude Skills, one per agent:

  • The Prophet maps change drivers and weak signals and builds alternative future scenarios.
  • The Navigator breaks the strategy into measurable parameters and derives strategic options.
  • The Wind Tunnel scores every option against every scenario with weighted criteria.
  • The War Room simulates competitor counter-moves and defines triggers and an adaptation plan.

Together the four agents cover 21 process steps. Each Skill carries the method, the scoring rules and the output format, so every run follows the same logic and every figure traces back to a dated source.

Artifacts make the output usable in the room. The agents deliver driver maps, scenario matrices, scoring tables and board decks as Claude artifacts. The leadership team challenges an artifact, the corrected view is re-run on the spot, and the updated artifact becomes the written record the same day.

 

A wider evidence base, decided in the room

The first workshop and the board’s interim report were ready before the board meeting. After the first quarter of the process, the evidence base was already broader than anything Calefa’s earlier strategy decisions had rested on:

  • 63 change drivers mapped, sourced and scored, backed by 200 dated external sources
  • 21 conflicts between sources logged as findings, and 15 data gaps named explicitly
  • 20 critical strategic questions framed jointly by the leadership team and the agents

The leadership team re-scored 38 of the agents’ 63 assessments. The gap between the agents’ view and management’s view became a finding in itself and a key input for choosing the scenario axes. Each workshop step runs in a 25–30 minute cycle: the agent runs, the team discusses and prioritises, and the summary goes back to the agent.
